La matriz 3M descrita en la metodolog\u00eda del \u201cDiamante de la Excelencia Organizacional\u201d o matriz de tablero, abarca Medios (Inductor), Metas (lo que la organizaci\u00f3n quiere alcanzar en un periodo determinado) y Medidas (KPIs o indicadores).<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 12pt;\">Se establece una matriz donde se describen estrategias basadas en las perspectivas, metas, indicadores, responsables, frecuencia y acciones que operativizan al modelo de negocio, lo que permite medir el cumplimiento de la estrategia. Adem\u00e1s, se realiza una ponderaci\u00f3n a nivel metodol\u00f3gico de los indicadores que reflejan el margen de contribuci\u00f3n a la estrategia y desarrollan un sistema de recompensas.<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 12pt;\">Para iniciar se debe definir las perspectivas a trav\u00e9s de la direcci\u00f3n, estas pueden ser: perspectivas financieras, del cliente, responsabilidad social, operaciones, aprendizaje y crecimiento, entre otros; estas proyecciones nacen de acuerdo a la visi\u00f3n, misi\u00f3n y objetivos de la organizaci\u00f3n.<\/span><\/p>\n<hr \/>\n<p style=\"text-align: justify;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 12pt; color: #0000ff;\">Dentro de cada perspectiva se define uno o varios objetivos, cuya medici\u00f3n se hace mediante indicadores estrat\u00e9gicos (KPIs), obteniendo resultados que se ponderan a nivel porcentual, considerando la intensi\u00f3n del indicador, las f\u00f3rmulas, unidad de medici\u00f3n, frecuencia de c\u00e1lculo, disponibilidad, responsable del indicador, etc. <\/span><\/p>\n<figure id=\"attachment_4359\" aria-describedby=\"caption-attachment-4359\" style=\"width: 1200px\" class=\"wp-caption aligncenter\"><img fetchpriority=\"high\" decoding=\"async\" class=\"size-full wp-image-4359\" src=\"https:\/\/www.aldia.unah.edu.pe\/wp-content\/uploads\/2021\/07\/1200x630_estrategias_exitosas_modelo_negocios.jpg\" alt=\"\" width=\"1200\" height=\"630\" srcset=\"https:\/\/aldia.unah.edu.pe\/wp-content\/uploads\/2021\/07\/1200x630_estrategias_exitosas_modelo_negocios.jpg 1200w, https:\/\/aldia.unah.edu.pe\/wp-content\/uploads\/2021\/07\/1200x630_estrategias_exitosas_modelo_negocios-300x158.jpg 300w, https:\/\/aldia.unah.edu.pe\/wp-content\/uploads\/2021\/07\/1200x630_estrategias_exitosas_modelo_negocios-1024x538.jpg 1024w, https:\/\/aldia.unah.edu.pe\/wp-content\/uploads\/2021\/07\/1200x630_estrategias_exitosas_modelo_negocios-768x403.jpg 768w, https:\/\/aldia.unah.edu.pe\/wp-content\/uploads\/2021\/07\/1200x630_estrategias_exitosas_modelo_negocios-800x420.jpg 800w, https:\/\/aldia.unah.edu.pe\/wp-content\/uploads\/2021\/07\/1200x630_estrategias_exitosas_modelo_negocios-640x336.jpg 640w, https:\/\/aldia.unah.edu.pe\/wp-content\/uploads\/2021\/07\/1200x630_estrategias_exitosas_modelo_negocios-681x358.jpg 681w\" sizes=\"(max-width: 1200px) 100vw, 1200px\" \/><figcaption id=\"caption-attachment-4359\" class=\"wp-caption-text\">Fuente: ESAN | Graduate School of Business<\/figcaption><\/figure>\n<hr \/>\n<p style=\"text-align: justify;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 12pt;\">Seguidamente se determina la meta de cada indicador, para finalmente tomar acciones respecto a cada perspectiva, es decir los medios de la matriz 3M.<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 12pt;\">Despu\u00e9s de haber elaborado la matriz 3M (medidas, metas y medios) el siguiente paso es realizar la interacci\u00f3n con las unidades operacionales o misionales de la empresa, lo que se conoce como la conexi\u00f3n causa efecto entre eficiencia organizacional y la efectividad de la estrategia.<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 12pt;\">Esta matriz permite desarrollar un cuadro de mando integral que facilita la semaforizaci\u00f3n de cada una de las estrategias, facultando el seguimiento y control del modelo de gesti\u00f3n propuesto. En una escala que va hasta el 100%, se describe la f\u00f3rmula de c\u00e1lculo, la utilizaci\u00f3n del sem\u00e1foro es dada por un efecto de visualizaci\u00f3n r\u00e1pida y resumida que permite un mejor monitoreo y alerta a los que disponen de la fracci\u00f3n operativa.<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 12pt;\">Se visualiza de manera r\u00e1pida, verde (bueno), \u00e1mbar (regular), rojo (malo), estas marcas se incorporan en una celda, registrando los resultados obtenidos, los mismos que facilitan al talento humano que dirige las acciones estrat\u00e9gicas para una eficiente toma de decisiones.<\/span><\/p>\n","protected":false},"excerpt":{"rendered":"<p>El traslado de la estrategia hacia la matriz 3M significa operacionalizar el foco estrat\u00e9gico seleccionado, la propuesta del valor y el modelo de negocios a seguir a trav\u00e9s de acciones concretas.
